How we sequence it

One team first. Everyone after that is quicker.

Most AI rollouts get into trouble by starting everywhere at once. We do the opposite, and it is not modesty — it is that the setup only has to be paid for once. The first team connects the documents, agrees what a good answer looks like, and takes risk and IT through it. Nobody after that repeats any of it.

    The slowest part, and worth it

    We pick a single team with a problem they can name, and connect only what that team needs. Their own experts write the questions we measure answers against. Risk and IT review it once, properly, while it is still small enough to change.

  2. Add the second

    Noticeably quicker

    The connections, the sign-on setup and the security review already exist and are already approved. What is genuinely new is the documents this team works from, and their own set of test questions.

  3. Then the rest

    A conversation, not a project

    By this point, adding a team means agreeing what it should answer and which documents it reads. Governance is a reference to the approval you already have rather than a fresh round of it.

Company-wide policy, never personal records

Administration answers policy for everyone, so its corpus is deliberately broad. Individual payroll, reimbursement history and HR files are excluded from the index entirely — breadth of readership is exactly why the boundary has to be tight.

What they actually ask

  • “How much carried-forward leave can I take into next year?”

You see your own record, never anyone else's

Entitlement questions are answered against the asking employee's own HRIS record. The retrieval layer scopes to the individual, so "how much leave do I have" is personal and "how much leave does she have" simply has no answer.

Claims still pending legal or benchmark substantiation are excluded from retrieval, not merely flagged. An unreviewed claim that cannot be retrieved cannot end up in an external asset by accident.

A technician at one site retrieves that site's procedures and equipment history. Site scoping prevents a procedure written for different machinery being presented as authoritative — the failure mode that makes operational AI dangerous.

The executive corpus spans departments by design — that breadth is the whole point of the role. It is still a defined set of documents rather than an exemption: personnel files, individual compensation and live legal matters sit outside it, and reach one of those by request and process, not by asking an assistant.
